LogiFlow Sp. z o.o. — a logistics company handling 400+ orders per day — was struggling with a chaotic, fully manual order fulfilment process. Orders arrived by phone and email, credit checks took 2 days, warehouse picking had an 8% error rate, and invoices were issued manually after 48 hours. I conducted a full BPMN process analysis and implemented 9 automations.

Methodology and project timeline

    Phase 1 – AS-IS mapping (2 wks): 12 interviews with employees (sales, warehouse, logistics, finance), process observation and current-state mapping in BPMN 2.0 using Visio Professional, identifying 5 critical bottlenecks.

    Phase 2 – Analysis & prioritisation (1 wk): Time-cost analysis of each step, ROI-difficulty prioritisation matrix, workshops with management.

  3. 3

    Phase 3 – TO-BE design (1 wk): Optimised process diagram with 9 automations — B2B portal, auto credit check via BIK API (3 sec), WMS auto-allocation, AI Route Planner, mobile e-POD, auto-invoicing.

  4. 4

    Phase 4 – Iterative implementation (3 sprints × 2 wks): Automations rolled out in ROI order, parallel testing (new vs old process), employee training.

  5. 5

    Phase 5 – Monitoring & report: Analytics dashboard with KPIs, 30-day results review.

Result

Order fulfilment time: 3.2 days → 4.5 hours (↓94%). Picking errors: 8.2% → 0.3% (↓96%). 312 working hours saved per month (≈€9,360). Project ROI: 8 months. Full elimination of paper-based document flow.
